Multiple forums on same host - some optimalisations?

I currently have about 20 forums running on the same site (in subdirectories), on different (but related) subjects. And for every forum I have a separate phpBB folder. So, most files are 20 times on the server, which is kind of a waste, so I want to make 1 folder with 'standard' files, and only put in each folder the files that are different (config.php + modded files + images + ...).

So I wondered, is there a way to make php look in a certain folder when a file isn't found? I can write a mod which replaces every include() with a phpbb_include() which does this, but before I spend too many time in this I'd like to know if there aren't any better php tricks (like a good .htaccess trick).

Any other trick to help the hassle of upgrading 20 forums would also be welcome. As would be any other related suggestions.
