Rather than venting, how about some action [WEBSITE-1309] Need a central and therefore consistent documentation of upgrade procedure - phpBB Tracker

Yep that's exactly what I'm saying too.

Instead of venting, help to make it better for the good of everyone.

Normal user, I did an automatic update from the lastest 3.1 version to 3.2 without issues. It did take a while and hang at 81% doing something but I walked away and make a cuppa tea. When I came back it was done.

Opened up the board index and it was screwed up. Control and F5 fixed that but then Quick reply reloaded caused an error so disabled that and all was grand.

The only thing I was confused about and still am is that the 'General' Tab in ACP did not show board statistics and Purge cache etc. I spent ages looking for it without success as I wanted to purge the cache. It had been replaced with something else.
I don't know what I did or what happened but I went back in there today and it was back to normal. I wish I knew what it was

Nice upgrade process for me. Thank you.

Thanks for the kind words. You probably arrived at the landing page of "Help support phpBB" in the ACP. Once you've made a decision on the options show in that screen and submitted it, that landing page will be removed as to not bother you further and be replaced by your old trusted ACP home again. :)

I was finally able to successfully upgrade to 3.2.

Lost my logo to the default logo and Google Ads are no longer being displayed but everything else seems to be working.

For the logo issue, read [HOW TO] Change your logo in 3.2.x.

I am not sure what method Robert posted so below I am going to post what work for me.

Note: Under no condition should you use the Automatic Update.

5. Updating from phpBB 3.0.x/3.1x to phpBB 3.2.x

1. Delete all files from your website's Forum Folder, EXCEPT for the following:

The config.php file
The images/ directory
The files/ directory
The store/ directory
(The ext/ directory

2. Delete the config.php file from the 3.2.x Full Package

3. Upload the contents of the 3.2.x Full Package into your forum's directory. Make sure the root level .htaccess file is included in the upload.

4. Browse to your_website_forum_directory/install
5. Read the notice Update database only and press Submit
6. Delete the install/ directory

To make it really safe, I would add for coming from 3.1:
0.5: disable all extensions, disable / uninstall all styles except for prosilver
7: re-enable each extension one by one and test in between. Install your new or (for 3.2) adapted style
