I want to graduate from making changes to the core files to change their functionality to making full fledged custom extensions.

Only problem is that I am far from certain how the plugin architecture works.

What I want for my forum for this year is that it lasts, and the following years.

To make a forum you need a tutorial and follow it to install it. Then, and I imagine that the question is in this direction, you speak of the organization of the forum. You need a specific theme, a style that is too tiring for the visual and good organization.
Sorry for my English ... I do my best!

Extension documentation is poor.

Poor you said?
For extension developers, the following section is probably the most relevant: https://area51.phpbb.com/docs/dev/3.3.x ... index.html

Thanks, I couldn't find that for some reason, and I was reading old documentation.

There are many extensions in development as well as in the CDB that you could look at the code. The documentation linked above by ssl can also be helpful. Don't forget we also have the Extension Writer's Discussion forum where you can ask questions if you get stuck. Resources are plentiful. 🙂

Extension documentation is poor.
English is no my first language but I uses the extension documentation and found very helpful. If stuck there lots of extensions with different functionalities to be used to learn from.

Learning from existing extensions is a good way to learn, definitely.

The documentation is rubbish though. In comparison to documentation for WordPress or Stripe, it's barely complete. I'd contribute to it directly but I don't know what I'm doing in the first place

Maybe instead of telling us that documentation is rubbish (for at least the second time), you provide us feedback on what we can improve on the documentation?
